Calculating the Cost Per Service

Most nail technicians know almost to the penny what they charge for a service. Very few can tell you what that service actually costs them in product. That gap is where profit quietly disappears. If you don't know how much gel polish, base, builder and top you use per client, you are pricing on a guess — and a guess is not a business plan.

The good news is that you don't need a chemistry lab to work it out. You can measure your real cost per service with kitchen scales and a few sticky labels. Here is the method I give to anyone who asks.

What you need

  • A set of kitchen scales (digital is easier to read).
  • Sticky labels for each product bottle or pot.
  • Ten minutes now, and one minute after every tenth use.

I'll use gel polish as the example, but the same method works for any material you use by weight — base, builder, top, polygel, everything.

The method, step by step

  1. Weigh each product while it is still full. Write the weight on a label and stick it to the bottle.
  2. Every time you use that product on a client, put a small mark on the label so you are counting the number of services.
  3. After exactly 10 uses, weigh the product again and write the new weight on the label.

Now you have everything you need to do three quick sums.

Amount used per service = (original weight − weight after 10 uses) ÷ 10

Services per product = weight of a new product ÷ amount used per service

Cost per service = price you paid ÷ services per product

Do this for every product that goes into the treatment, then simply add the costs together. That total is your true product cost for one client.

A worked example

Say a 15 g bottle of gel polish weighs 15 g full, and after 10 manicures it weighs 12 g. You have used 3 g across 10 services, so 0.3 g per service. A full bottle therefore gives you 15 ÷ 0.3 = 50 services. If the bottle cost €12, your colour cost per service is €12 ÷ 50 = €0.24. Do the same for your base, builder and top, add them up, and you finally know what the tray in front of you really costs per client.

Don't forget the rest of the tray

The three sums above cover the products you use by weight. A complete cost per service should also include the consumables that are easy to overlook:

  • Sanitiser and wipe-off (cleanser) liquid
  • Nail files and buffers
  • Nitrile gloves
  • Wipes, lint-free pads and orange sticks
  • Forms or tips, where you use them

Add a realistic figure for these to the product total and you have a genuine cost per service — the number your price needs to comfortably clear before you have paid yourself a single cent.

One honest assumption

For this simple method we assume 1 ml weighs 1 g. That is only exactly true for water. Gels and gel polishes are usually a little denser, perhaps 1.1 to 1.3 g per ml, and other liquids vary too. It makes almost no difference to your pricing, because we are measuring by weight throughout — but it is worth knowing why the grams on your scale won't match the millilitres on the label.

Why this changes how you price

Once you know your true cost per service, everything downstream gets easier. You can see instantly whether a treatment is profitable, which services carry your best margin, and how much room you really have for an offer or a loyalty discount. You stop under-charging out of habit and you stop guessing. A few minutes with a set of scales gives you a number you will use for years.
